Not the build. The three years after it: hosting, dependency patching, platform changes, the person who answers questions, and the changes the business will want. We put that number in the discovery output, because a build compared only against a licence fee always looks cheaper than it is.

02 Discovery

Why is discovery a paid, separate phase?

Because an estimate without one is a guess, and a guess becomes a dispute in month four. Discovery is fixed price, it produces a document, and the document is yours whatever you do next.

  • User stories written from interviews with the people who will actually use it, not from a feature list assembled in a meeting they were not in.
  • A data model, because most of what makes software hard to change later is decided here and it is cheap to argue about now.
  • An integration list naming every system, whether it has a usable interface, and what happens where it does not.
  • Non-functional requirements as numbers: concurrent users, response time, uptime, recovery time and retention.
  • An estimate range with its assumptions, plus the three-year cost of ownership so the build-or-buy comparison is honest.
  • A recommendation you can act on elsewhere. You own the specification and may take it to another firm, which is why it is priced separately.

The two-week rhythm is what made it work. We changed our minds about the approvals module in week six, when it was a conversation rather than a rebuild.

03 Delivery

Working software every two weeks

The only reliable signal that a software project is on track is software that runs. Percentage-complete reports are not evidence, and by the time they are wrong it is too late.

What a real handover contains

  • Where the software writes into the books, the proviso to Rule 3(1) of the Companies (Accounts) Rules, 2014, administered by the Ministry of Corporate Affairs, has required a non-disableable audit trail since 1 April 2023, with the eight financial year retention Section 128(5) of the Companies Act, 2013 requires.
  • Where the application holds personal data, the Digital Personal Data Protection Rules, 2025, notified on 13 November 2025 by the Ministry of Electronics and Information Technology, apply, with the main obligations commencing on 13 May 2027.

Data Protection Board of India
The adjudicating body under the Digital Personal Data Protection Act, 2023. The Schedule to that Act sets fixed rupee ceilings rather than a share of turnover: up to ₹250 crore for failing to take reasonable security safeguards against a personal data breach, up to ₹200 crore for failing to notify the Board and the people affected, and up to ₹50 crore for a breach of any other provision.
